Why “forecast accuracy” is a bad metric (and why it can prevent your planning from actually working)

And you probably don’t have a bad forecast — you may just be asking the wrong question about what you actually expect from it.

Forecast accuracy is one of the most frequently tracked KPIs in demand planning. It appears in regular reports, management presentations, and software selection processes. It often serves as the main — sometimes even the only — proof that “planning works.”

But does forecast accuracy really create value?
Or does it just create a feeling of control?

Forecast Is Not the Goal. It’s Only an Input.

One of the most common mistakes in planning is treating the forecast as the goal — something that must be “as accurate as possible.”

In reality, a forecast is just an input into downstream processes: production planning (MRP, MPS), purchasing, inventory management, capacity planning, and scenario modeling.

A forecast by itself does not generate profit.
Only the decisions based on it do.

If we evaluate planning quality solely by forecast accuracy, we are evaluating the input — not the outcome. And that is a fundamental difference. Even a “very accurate” forecast can lead to poor decisions if it is not embedded in the right decision-making context.

So does it really make sense?

What Does “Forecast Accuracy” Actually Mean?

In practice, companies most often use statistical metrics such as MAPE, MAE, or RMSE. They are precise, well-defined, and easy to calculate — which is exactly why they are so popular.

  • MAPE shows the average percentage error. It is easy to understand and present, but it becomes heavily distorted at low volumes and does not distinguish where the error occurs.
  • MAE works with absolute error in units, liters, or tons. On its own, however, it does not indicate whether the error is negligible or critical.
  • RMSE emphasizes large errors and is useful for analytics, but for day-to-day production and inventory management it is often too abstract.

Do these metrics truly measure what matters to the business?
Or just what is easy to calculate?

Same Accuracy, Completely Different Outcome

Two forecasts can have the same statistical accuracy — and still lead to completely different business outcomes.

An error on a marginal SKU may not matter at all.
The same or even smaller error on a key product can cause stockouts, unnecessary changeovers, capacity overload, or lost revenue.

Does average forecast accuracy capture this difference?
It does not.

Aggregation, MRP, and the Reality of Production Planning

Most companies track forecast accuracy in aggregated form — by portfolio, region, or period. The report then shows one clean number.

But MRP does not plan averages.
MRP plans specific products, batches, capacities, and dates.

MRP cannot function properly without a high-quality forecast.
It needs structured data about future demand.
It needs a reliable input to plan against.

If the forecast is delivered only in a smoothed, aggregated format, it cannot be properly translated into production decisions.

The result?

The plan “comes from the forecast,” but in practice it is constantly rewritten manually.
Operations take over control.
And forecast accuracy in the reports remains high.

  • What impact does the forecast have on MRP, the production plan, inventory, service level, and responsiveness?
  • How stable is the production plan?
  • How many operational interventions are required?
  • How much cash is tied up in inventory?
  • How prepared are we for “what-if” scenarios?
